sorry to hear about your mishap, here are four basic steps how to avoid to repeat that unpleasant experience:

1) use de-mineralized water for the stock solution
2) when solving the powders, don't introduce oxygen into the developer by shaking the container, instead use a chemical mixer like this one
3) use a 5 liter wine bladder for storage, which is a very simple and effective way to keep the stock solution protected from oxygen and light at all times
4) note the date you prepared the stock solution, if older than 6 months or in doubt do a quick test with a piece of cut off film header

One roll. And it was the last bit of my 5-litre package too!
 
That doesn't change the fact that it dies suddenly.

How old was it? How was it stored? Did you exceed the storage times stated in the datasheet?

Sudden death is a specific term related to a specific chemical reaction resulting in dead developer.
If stored properly XTOL does become weaker over time.

XTOL is less robust than other developers when not stored properly. Thats all.
